Creative and marketing

When production becomes cheaper, judgement becomes the offer.

Creative and marketing businesses have already moved once, from campaigns into digital channels, customer records and performance. AI is a second shift: more of the production is now available to the client as well as the studio.

The experience behind this page is strategic marketing leadership through Icon Visual Marketing, production through Orange Canvas, and one advisory engagement where client knowledge still sat with the founders.

01 · The industry

What is changing for agencies and marketing teams?

Clients can arrive with their own drafts, their own research and a sharper question about the fee. The scarce thing used to be the ability to make the work. It is becoming the ability to decide which work is worth making.

Australian advertising decision-makers are using AI, and most have not scaled it. In July 2025, IAB Australia surveyed 103 people across agencies, marketers, media owners and technology vendors. Nine per cent described AI as fully integrated across the media campaign lifecycle. Ninety-one per cent had not fully scaled it.

02 · The experience

Strategic marketing leadership, not a larger volume of assets.

Joe founded and led Icon Visual Marketing until its sale in 2023. The firm's client work moved with the market, from campaign development into digital channels and the reading of how markets were responding. On long-term relationships, that reading became part of the commercial conversation.

Orange Canvas, established in 2016 and included in the 2023 sale, was an e-commerce and marketing production business. Odee, established in 2019, was a guided marketing-planning product from before generative AI, also included in that sale.

A separate advisory engagement was with an established creative services business. It had strong capabilities, and client knowledge and relationship responsibility remained concentrated around its founders. The work designed relationship ownership and client intelligence practices, so more of the team could contribute to the relationship than the delivery of the requested piece. 03 · The economics of value

Where is value moving?

A client and an agency are not paying for the same thing.

The client is paying for a customer response, a position in the market, and the confidence to spend. The agency is being paid, increasingly, for the judgement inside the work rather than for the hours of production alone.

Making the asset remains part of the offer. AI changes the cost of some of that production. It raises the value of knowing which asset should exist.

Adobe surveyed more than 400 Australian marketing, advertising and creative professionals in June 2025. Seventy-eight per cent said their teams already use AI to support content production and workflows. The same study found content quality, and compliance and privacy, among the reasons some teams were holding back.

04 · The opportunity

What an agency or marketing leader can reconsider now.

01What the client is buying

Which of today's deliverables would a client now attempt without you, and which still depend on knowing their customer and their commercial aim?

02Where client knowledge sits

Can the team use the relationship, or does the useful context still live with the founders?

03From output to commercial leadership

Is the business being asked for more production when the need is a clearer commercial direction?

05 · The conversation

Questions worth asking.

  • Which of your current services would a client now attempt without you?
  • Where does client knowledge sit, and who can use it in the next conversation?
  • Are you being asked for more production when the need is a commercial decision?

The opportunity isn't simply to produce the work faster.

It is to be the partner a client still needs for customer understanding, commercial judgement and the outcome the work is supposed to earn.

If your clients can produce more of the work themselves, and you're asking what they will still need you for, that's a conversation worth having.

Let's build what's next.

A conversation is a good place to start.
