Property Development & Construction

Places that take years to bring to market.

Master-planned communities evolve over years, sometimes decades. Market conditions change, buyers change and each stage brings new commercial decisions.

Through long-term strategic marketing leadership for major residential developments, we've seen how market intelligence, sales and commercial planning need to work together — and why that connection matters even more as AI changes how businesses understand their customers.

01 · The industry

What is changing for developers?

A developer is carrying land, construction costs, finance, pricing, buyer demand, release timing and the risk of stock that has not sold. Marketing is part of that commercial position. It has to help the developer read demand, position the development, support the sales team and respond when the market moves.

When research, sales conversations and development decisions stay in separate places, pricing, release timing and the message to buyers can pull apart. The cost shows up as a mistimed release, a position that no longer matches the buyer, or homes that take longer to sell.

Buyers also arrive with more comparison, and increasingly with tools of their own.

02 · The experience

Strategic marketing leadership, inside the commercial team.

Through Icon Visual Marketing, Two Icons founder Joe Papadatos provided CMO-level strategic marketing leadership for major master-planned residential developments over many years, including Harrington Grove, Gregory Hills, Catherine Park and Emerald Hills.

Working alongside the developers and within their sales teams, the role connected market research, buyer intelligence, positioning, marketing planning and implementation with the commercial direction of each development.

Joe contributed market and buyer intelligence to inform pricing, release planning and sales strategy. The developers retained final authority over pricing, release timing and development strategy. Joe led the marketing planning and implemented the agreed commercial direction.

As digital marketing evolved, the work expanded into analysing buyer behaviour, campaign performance, CRM and sales information. The objective was to provide insights that could inform commercial decisions.

03 · The economics of value

Where is value moving?

Buyers and developers are not paying for the same thing.

A buyer is weighing a property, a way of living, a location, confidence in the developer, and whether the place will still suit them. What they value is a decision they can make with confidence.

A developer is investing in marketing leadership to understand demand, support sales and make better commercial decisions across the life of the project.

Producing collateral, generating enquiries and running campaigns remain part of bringing a development to market. AI changes what that production costs. It can increase the value of knowing what should be said, to whom, and when.

The Property Council's Digital Foundations series, published in May 2026, describes the harder work across the wider property industry as organisational: connecting systems, governing information and building the capability to use it in decisions.

04 · The opportunity

What a developer can reconsider now.

01Buyer intelligence

What can a developer learn by connecting enquiry conversations, CRM records, sales feedback and market research, rather than reading each of them after the release?

02Commercial coordination

How can that intelligence reach positioning, release planning and sales decisions earlier, while the developer still owns the commercial call?

03Buyer confidence

How can clearer information and communication help a buyer understand the offering and decide with more confidence, as comparison becomes easier?

05 · The conversation

Questions worth asking.

  • How much of what you know about your buyers is actually influencing your commercial decisions?
  • Where are opportunities being lost between marketing, sales and development?
  • As AI changes how buyers research and compare developments, what will make yours more valuable to them?

The opportunity isn't simply to market property more efficiently.

It is to understand buyers more deeply, connect that understanding to commercial decisions, and recognise where new value can be created as markets and technology change.

If you're reconsidering how your development understands buyers, connects marketing with sales or responds to changing market conditions, that's a conversation worth having.

Let's build what's next.
